Consider the practical difference: a US apparel importer sourcing from Bangladesh works with a production lead time of 90 to 120 days, plus transit. A comparable sourcing arrangement in Guatemala or Honduras might carry a 60-day production lead time with 7-day transit. That 60-day compression allows for smaller initial purchase orders, faster response to sell-through data, and reduced end-of-season markdown exposure.
For commodity goods with stable demand and long shelf lives, this time-to-market premium may not justify nearshoring's higher unit costs. For fashion, consumer electronics accessories, or seasonal home goods, it frequently does.
Where Offshoring Still Holds Its Ground
A balanced analysis must acknowledge that offshore sourcing remains the superior economic choice in specific circumstances.
For high-volume, low-complexity goods—basic textiles, standard packaging materials, commodity hardware—the labor cost differential between Asia and Latin America remains significant. Countries like Vietnam, Indonesia, and India have invested heavily in manufacturing infrastructure, and their supplier ecosystems for certain product categories are simply more developed than what nearshore markets currently offer.
Supplier depth is also a genuine nearshoring constraint. A US importer seeking 15 qualified suppliers for a specialized industrial component will find a far larger vendor pool in China's manufacturing heartland than in northern Mexico, despite the latter's growing industrial base. Concentration risk—relying on a small number of nearshore suppliers—can introduce fragility of its own.
Finally, currency dynamics matter. The Mexican peso's relationship to the US dollar, and the monetary policies of nearshore governments, can shift the labor cost calculation in ways that erode the anticipated savings from geographic proximity.
The Hidden Variable: Geopolitical Risk Pricing
Perhaps the most underweighted factor in nearshoring versus offshoring analyses is geopolitical risk—specifically, the cost of supply chain disruption when political relationships between the US and a sourcing country deteriorate.
